The hardest call most homeowners face after a leak or storm is whether to repair the roof or replace it. Both are legitimate choices in the right context. The wrong choice — repairing what should be replaced, or replacing what could have been repaired — costs thousands either way. Start With Age

Age is the single biggest factor. A 5-year-old roof with isolated damage is almost always a repair. A 22-year-old asphalt roof with the same damage is almost always a replacement, because money spent on repair is buying months, not years.

Then Evaluate Scope

If the damage is isolated to one slope, one penetration, or one storm-impact area, repair is on the table. If the damage shows up across multiple slopes or the field of the roof is failing in several places, replacement is almost always the better long-term value.

Inspect the Decking

You cannot repair good shingles installed over bad decking. If the underlying sheathing is soft, delaminated, or rotted, the only correct answer is to tear off and replace. Decking issues are common on older PA homes built before continuous ridge ventilation became standard.

Consider Insurance

If a storm caused the damage, your insurance carrier may cover full replacement under your existing policy. In that scenario, replacement often costs less than a repair would out of pocket.

Look at Total Cost Over Time

A $1,200 repair on a 4-year-old roof is a slam dunk. A $1,200 repair on a 19-year-old roof that will need full replacement in 18 months is rarely worth it. Always calculate annualized cost over the remaining life of the system, not just the line-item price of the repair.

  • Under 10 years old, isolated damage: repair.
  • 10–18 years old: depends on scope and decking.
  • Over 18 years old: replacement almost always wins.
  • Storm-related: get an insurance inspection before deciding.
